Developing Change Management Strategy for Simantel

Situation

All businesses experience growing pains at some stage in their evolution. An agency that I was a leader at was experiencing three types of growth all at once: 1) new workforce, 2) new capacity, and 3) new clients. This was exciting, but as growth intensified, challenges began to surface which required the agency to reimagine their operations model, processes, technology, and team structure.

CHALLENGES

  • The agency produced top-notch work, but faced unnecessary challenges along the way as the result of an ineffective processes.
  • There was no shared understanding of how work should be approached. Each team approached work differently.
  • Inconsistencies in templates and deliverables. From team to team, there were noticeable differences.
  • The nature of work which teams were being asked to complete was becoming increasingly complex
  • The organizational structure was not well-defined, leading to confusion about who had decision-making authority within project teams

Action

  • Worked with executive team to plan and scope the business transformation effort.
  • Worked with agency leaders to develop a comprehensive transformation plan which included: to-be process map, guidance manual, new templates, team model, and technology plan.
  • Implemented a change management plan to minimize resistance and increase change acceptance.
  • Worked with executive team and agency leaders to implement change.

Results

This company-wide process improvement initiative had high adoption rates. As a result, the agency experienced:

  • Better workflow and collaboration
  • Shared understanding of processes
  • Greater consideration of downstream impacts
  • The ability to refocus time and energy on work output and innovation
  • A new framework for project management that included a transparent process for decision-making
